I have one-on-ones with board members before the meeting: [BOARD MEMBERS WITH THEIR BACKGROUNDS, THE TWO HARDEST ISSUES RIGHT NOW, WHAT I NEED FROM EACH OF THEM]. Prep me per person: what they actually care about given their background, how to raise the hard issue with them first so the meeting has no ambush, the specific ask they can help with (a name, an intro, a pattern they have seen), and the one thing I should not waste their time on. Then the three-sentence pre-read email for each that makes the 1:1 short.
