Build my team's weekly scorecard: [THE BUSINESS, OUR THREE BIGGEST GOALS THIS YEAR, WHO OWNS WHAT]. Pick the 7-10 numbers that predict trouble before the P&L shows it: leading indicators only, each with one owner, a weekly target, and the source of the number (no metric nobody can pull). Flag the vanity metrics I am tempted to include. Then the meeting format: 15 minutes, what we discuss when a number is red, and what we never discuss in scorecard meeting.
